Your CFO approved the Microsoft Copilot budget. You sent out the login credentials. There was a lunch-and-learn. Then nothing happened.

The five reasons your team stopped using Copilot
1. Your data layer is not ready. Copilot pulls from your Microsoft ecosystem. OneDrive, SharePoint, Teams, Outlook, Excel files. It only finds what is indexed. If your documents are in scattered folders with inconsistent naming, stored in multiple locations, or locked in archived SharePoint sites, Copilot sees nothing it can use.
Your sales team asked Copilot to summarize the last three deals they closed. It returned nothing. They know those files exist. Copilot could not find them. They went back to email.
2. Permission sprawl surfaces the wrong content. You have data. But your access controls are a mess. Build a governance framework (2 to 4 weeks). Decide what Copilot can see. Who owns what data. What gets indexed. What stays private. What gets shared across teams. Write it down.
Design role-specific use cases (2 weeks). Do not train everyone on Copilot. Train your sales team on how to use Copilot to extract deal data from old emails. Train your legal team on how to compare multiple contract versions. Train your finance team on how to match invoices to purchase orders faster. If there is no use case for a department, do not train them.
Measure from day one (ongoing). Before you launch, decide what matters. Maybe it is "time saved per task." Maybe it is "documents created per week." Pick something that moves your business. Track it every two weeks. The ROI measurement framework has the full cadence.
When the problem is not Copilot at all
Sometimes you do all of this and adoption still stalls. That usually means one of three things.
One: You need non-Microsoft integrations. Copilot is built for your Microsoft stack.
